The 10-80-10 Rule: Why Your Delegation is Failing at the Finish Line

Accountability is Non-Transferable: The 10-80-10 Rule 

No doubt, the ultimate goal of leadership is to develop your team so they can grow—which in turn allows you to grow. However, delegation is not an “out of sight, out of mind” transaction. It cannot be done blindly. This theme has surfaced repeatedly in my coaching calls over the past few weeks, and it usually boils down to a breakdown in the process. 

The 10-80-10 Principle 

When you delegate, especially to a leader who is early in their journey, I coach an approach called the 10-80-10 Principle. It creates a framework that protects the project and the person. 

  • The First 10% (The Launch): You and your designee work together to define the scope, the targets, and the “what does success look like?” phase. You align on the vision before a single minute is spent on the task. 
  • The Middle 80% (The Execution): You send your designee out to do the heavy lifting. This is where they build their “leadership muscle” and navigate the challenges of the work. 
  • The Final 10% (The Landing):   You must come back together. This is where you review for accuracy, answer clarifying questions, and ensure the target was hit. 

Many leaders struggle with this because it often feels “easier and faster to just do it ourselves.” Or, we get concerned that the person we delegated the task to will think you don’t trust them.  And, to a certain extent, that is true.  But consider a recent client of mine: they delegated an audit but skipped that final 10%. The result was a costly error. 

In that moment, you have two ways to look at it: 

  1. The Fixed Mindset: “Fine, I’ll just do it myself from now on.” 
  2. The Growth Mindset: “This error is the return on investment for a reflection session that ensures it never happens again.” 

Before You Delegate: The 5 D’s of Prioritization 

It is one thing to delegate effectively, but it’s another to delegate tasks that shouldn’t be happening at all. As I teach in priority management, we must ensure a task is “value-added” before we pass it on. This is where the 5 D’s come into play: 

  1. Deselect: Before you delegate, ask: Does this even need to be done? What is the worst thing that happens if we just stop doing it? 
  2. Defer: It might be important, but is it important now
  3. Delegate: Once you’ve ensured the task adds value and is timely, use the 10-80-10 framework to hand it off. 
  4. Deconstruct: Constantly look for ways to increase effectiveness. Even a “necessary” task might have a better way. This is where AI is a game-changer. How can AI tools help you or your team deconstruct a process to complete it in half the time? 
  5. Do It: If you can’t Deselect, Defer, Delegate, or Deconstruct it—then it’s yours. Block the time on your calendar and execute.

The Accountability Audit: 

Information without action is just noise. To turn this Brew into a breakthrough, take these three steps this week: 

1. Perform a “Deselect” Audit: Before you delegate another task, look at your current “To-Do” list through the lens of the 5 D’s.   

2. Schedule a “Final 10%” Landing: Think of a project you have recently handed off to a team member. Have you officially “landed the plane” yet? 

3. Deconstruct with AI: Pick one high-volume, repetitive task that currently sits in your “80% Execution” phase—either for you or your team – and ask, “How can AI help me to improve this task?”
